Build an invoice approval workflow without the bottleneck
Route only meaningful billing exceptions to the right reviewer and keep routine invoices moving toward customers.
Decide what approval is protecting
An approval step should reduce a specific risk, such as sending an incorrect rate, billing outside the agreed scope, or presenting unclear work to a customer. When every invoice receives the same review regardless of risk, the queue grows without necessarily improving quality.
Write down the conditions that truly need attention. Value thresholds, discounts, new billing arrangements, and manual adjustments are stronger signals than a blanket requirement to inspect everything.
Send exceptions to an owner
A shared approval inbox hides responsibility. Route each exception to the person who can resolve it and show exactly why the invoice stopped.
The reviewer should be able to approve, return, or correct the item without starting a separate email thread. Status, comments, and the final decision then remain attached to the billing record.
Measure the time between handoffs
Invoice delays often live between steps rather than inside them. Track how long drafts wait for review, how often they are returned, and which exceptions occur repeatedly.
Those patterns point to the real fix. Better rate data, clearer time-entry standards, or earlier scope approval can remove work from the queue instead of merely pushing reviewers to move faster.
